How do you transform a design sketch into a plush toy that stays true to the original character while being soft, adorable, and appealing to end consumers?
For this project, the client requested a custom, flat-style plush toy measuring approximately 16cm. Beyond faithfully capturing the character’s features from the design sketch, the client placed a strong emphasis on the texture and softness of the plush material, as well as specific details such as head proportions, the shade of the blush, and the leaf-shaped accessory.
Through a process of prototyping, feedback, and multiple rounds of refinement, we finalized the product sample, which then served as the quality benchmark for subsequent mass production.
The client provided a clear design draft, seeking to turn a 2D character into a plush toy suitable for the gift market.
Key customization requirements included:
Finished size: Approximately 16 cm
Overall form: Soft and flat, while maintaining a cute aesthetic
Fabric texture: Distinctly plush, soft, and comfortable to the touch
Design fidelity: Preserving the shape and details of the original draft as closely as possible
Specific details: Accurate representation of head proportions, blush color, and the leaf accessory
After receiving the initial sample, the client proposed several specific revisions. We addressed each point and carried out the necessary optimizations.
The client felt the head width was slightly excessive and wanted the overall proportions to align more closely with the original design. We reduced the head width accordingly to create a more balanced ratio between the head and the body.
Blush is a crucial element of the character's expression. To minimize discrepancies between on-screen colors and the physical product, we provided Pantone color codes, allowing the client to select the shade that best matched their design vision.
To enhance the fidelity of the leaf details, we made adjustments in three areas: color, attachment material, and shape:
Used a thinner cord to make the attachment point look more natural
Adjusted the leaf shape to better match the original design
Although these modifications focused on specific details, they significantly enhanced the character's overall refinement and distinctiveness.
Once revisions are complete, we submit the final sample to the client for approval. This approved sample serves as the standard for mass production, ensuring consistency across the product’s proportions, materials, colors, and details.

Customer feedback on my lil guys has been fabulous! I’ve had them at two events so far and I may sell out and need to order more by the end of the year! the quality of the fabrics are always mentioned along with embroidery and the bean weight! Eric and his team were absolutely magnificent throughout the entire process from sample to bulk order. They were very accommodating through the sample part of the project and were patient with my multiple requests to change aspects of the design I didn't favor. The sample came out looking super adorable and I was ecstatic. When I finally placed a bulk order after a long time, we realized the fabric that I liked had ran out. Eric and his team quickly found multiple fabrics and luckily we found one that I really liked. The final sample turned out to be even cuter than the original! The entire bulk order arrived safely to my house (shipped in a tiny box, many of them were squished in there) but all the plushies were easily fluffed back to normal. I definitely plan to make more plushies in the future and this manufacture has been an absolute pleasure to work with. 10/10!!! Thank you to Eric and the entire team for all the hard-work!
